VR Retail SOP Training & Shelf-Optimisation
Simulator for Leading Global FMCG Company — India Operations

EDIIIE built an immersive VR solution for Leading Global FMCG Company that serves a dual purpose: training field sales executives on retail store SOPs, and enabling Leading Global FMCG Company's commercial teams to test planogram layouts on virtual human buyers — measuring visibility and projected sales impact before committing to physical shelf redesigns.

Two Problems. One Solution.

Leading Global FMCG Company — India Operations came to EDIIIE with two distinct but related challenges. First, their large field sales force needed consistent, scalable training on retail store SOPs — how to correctly arrange, face, and present Leading Global FMCG Company products across different retail formats (general trade, modern trade, kiosks) to maximise shelf impact and comply with retail partnership standards. Traditional onboarding relied on shadowing and verbal instruction — inconsistent, slow, and leaving significant room for error.

Second, Leading Global FMCG Company's category and commercial teams needed a way to evaluate new planogram designs before physically rebuilding shelves across hundreds of stores. Physical mockup testing was costly and slow — taking weeks and significant budget to construct, test, and dismantle. Leading Global FMCG Company needed a way to test shelf layouts on real consumer behaviour patterns before committing to expensive physical changes.

Inconsistent SOP Training
Field sales executives across India were being onboarded via shadowing and informal verbal instruction — resulting in high variability in shelf execution quality, non-compliant product placement, and missed retail partnership standards.
Expensive Planogram Testing
Testing new shelf layouts required building physical store mockups — costing lakhs per test and taking weeks to set up. Without real consumer behaviour data, shelf redesign decisions relied on intuition rather than evidence.
No Buyer Visibility Data
Leading Global FMCG Company had no reliable way to measure product visibility, eye-level prominence, or first-pick likelihood across different planogram configurations — making commercial decisions reactive rather than data-driven.

A VR Retail Store — for Training & Commercial Insight

EDIIIE built a high-fidelity virtual retail store environment — a photorealistic recreation of a typical Indian modern trade outlet — that serves dual purposes. For field sales executives, it functions as an immersive SOP training simulator. For commercial and category teams, it becomes a planogram testing and buyer-behaviour lab.

The virtual store uses an AI-powered simulated buyer agent who walks through the store, browses shelves, responds to product positioning, and makes selections — generating visibility heatmaps and purchase probability scores for each planogram configuration. Leading Global FMCG Company's teams can test multiple shelf layouts in the VR environment in a single session, comparing visibility and projected sales performance before any physical work begins.

Photorealistic Virtual Store
Highly accurate VR recreation of a modern trade retail environment — shelves, lighting, signage, gondola ends, and checkout zones all built to spec for Leading Global FMCG Company's category formats.
SOP Training Modules
Step-by-step guided SOP walkthroughs covering product facing, chiller stocking, FIFO rotation, POS material placement, and promotional bay setup — with scored compliance assessment.
Simulated Buyer Behaviour
AI-driven virtual buyer agents traverse the store environment, dwell on shelves, and respond to product positioning — generating realistic first-pick, browse, and pass-by behaviour data for each planogram.
Visibility Heatmaps
Real-time buyer gaze and attention heatmaps generated for each planogram configuration — showing which SKUs attract the most attention, which are invisible, and where eye-level premium positioning makes the biggest difference.
A/B Planogram Comparison
Test and compare multiple shelf layouts in a single session — switching between planogram variants instantly and viewing side-by-side visibility and purchase probability scores.
Commercial Insights Dashboard
Category managers access a structured dashboard with visibility scores, projected sales uplift estimates, first-pick probability by SKU, and recommended planogram winner — all before any physical store work begins.

What the VR Experience Covers

01
Retail SOP — General Trade
Kirana store setup, product facing, chiller positioning, FIFO discipline, and POS material placement — with step-by-step guided instruction and a scored compliance checklist.
02
Retail SOP — Modern Trade
Supermarket and hypermarket gondola setup, planogram compliance execution, promotional bay build, end-cap display, and chiller stocking to modern trade partner standards.
03
Planogram Layout Testing
Commercial teams load proposed planogram configurations into the virtual store and observe buyer agent behaviour — generating visibility heatmaps and purchase probability scores for each layout.
04
Buyer Journey Case Simulations
Scenario-based cases simulating different buyer archetypes (impulse shopper, brand-loyal, price-driven) and store entry-to-exit journeys — revealing how different shopper types interact with Leading Global FMCG Company products under different shelf configurations.
05
SOP Compliance Assessment
Final assessment module where trainees are given a "reset" store and must independently execute the full SOP setup — scored against a comprehensive compliance rubric and benchmarked against cohort performance.

Better Shelves. Better Execution. Data-Driven Decisions.

The VR solution delivered measurable value across both objectives: field execution quality improved dramatically among trained cohorts, and Leading Global FMCG Company's category teams used the planogram simulation tool to select a shelf layout that, when implemented in pilot stores, delivered a 28% uplift in measured purchase incidence compared to the previous configuration.

↑34%
Improvement in Average Shelf Visibility Score across trained executive cohorts
↑28%
Measured Uplift in Purchase Incidence in pilot stores using VR-validated planogram
↓60%
Reduction in SOP Compliance Errors vs. traditionally onboarded field executives
↓80%
Cost Reduction vs. Building Physical Store Mockups for planogram testing
↑45%
Faster Onboarding — field executives certify in 2 days vs. the previous 5-day cycle
More Planogram Variants tested per quarter vs. physical mockup approach
"We tested three planogram layouts in a single VR session that would have taken us six weeks and significant spend to validate through physical mockups. The buyer simulation data gave us the confidence to make the right call — and the pilot results proved it."
